Augmented Portfolio Office
AI portfolio governance, running inside the tools you already own.
The problem
Your executive committee is asking what AI is delivering. You have one list of initiatives in a spreadsheet, another in your portfolio tool, a third with the chief data officer. Your PMO consolidates by hand status reports nobody keeps current, and on the day of the review the numbers are already two weeks old.
Teams ship faster since they started using AI. Volumes are up, but nobody can tell whether it is value or just throughput. Internal audit or the regulator asks for your organisation’s position on AI use, and there is one per team, none of them written down.
The market offers you three separate answers: a consultancy that delivers a target operating model nobody can implement in a tool, an integrator that configures the tool without designing the governance that feeds it, and coaches who talk method without talking budget. You pay three times and the chain between funding and execution still does not exist.
What we put in place
A portfolio governance system that lives inside the tools you already own, updates itself without manual entry and prepares every funding decision before the review, not during it. It rests on four layers.
| Layer | What it puts in place |
|---|---|
| Strategy made actionable and measurable | Your AI strategy translated into measurable objectives, each objective tied to a value stream, each initiative tied to an objective with a declared intent and a stop criterion. One scoring model for every initiative, AI included. |
| Tooled backbone | Your tools configured to produce the steering views automatically: investment hierarchies, objectives, roadmaps, capacity plans. |
| Portfolio agents | Six agents that prepare the governance work. Every output is traced with its source, prompt, version and approver. Every decision stays human. |
| Decision cadence | A review every two weeks, funding decisions monthly, a strategic review quarterly, each with a prepared agenda and a named owner. |
Design rule. No table that requires continuous manual entry. What cannot be fed automatically is not delivered.
The six agents
Agents prepare, they never decide. No data is changed in your tools without human approval, and every output leaves a trail your auditors can read.
| Agent | What it does | Who approves |
|---|---|---|
| Intake | Turns a request into a structured initiative: intent, assumptions, indicators, missing data | The portfolio owner |
| Curation | Audits portfolio data quality every week and returns the gaps to their owners | Initiative owners |
| Synthesis | Writes the state of each value stream every two weeks: outcomes, budget, capacity, risks | The portfolio lead |
| Drift | Detects budget and capacity deviations, explains the likely cause, proposes an action | The value stream owner |
| Decision file | Prepares the monthly committee file with costed reallocation scenarios | The committee, decisions traced |
| Proof of value | Reconciles expected and observed outcomes and computes the return on AI by use pattern | The finance function |
Inside your tools
Clarity, Jira and Confluence are configured in depth; that has been our ground since 2007. For other portfolio tools, Planisware, Planview, Sciforma, Orchestra, Primavera or Jira Align, we connect to your data in read mode through their API or exports, and the agents run beside the tool. Decisions return to your tool through your own teams.
Agents are deployed in your environment, never hosted by us. The AI model is chosen by market and sensitivity: a model hosted in the region for government entities, on site for isolated networks.
Who it is for
Portfolio, strategy and transformation directors in government entities and regulated organisations, finance, public sector, energy, defence, that have launched dozens of AI initiatives under a 2027 mandate and must demonstrate their return.
How we start
Diagnostic
15 days over 4 weeks
Your AI strategy translated into measurable objectives, the map of your initiatives and AI investments with their score, the audit of your tool and its inactive functions, a costed 90 day plan and a presentation to your steering committee. Fixed scope.
Activation
90 days
The four layers installed in your tools, the six agents configured in your environment, the first cadence held over two cycles, your team trained, proof indicators defined and measured. Fixed scope with milestones.
Run
Monthly subscription
Agents and views maintained, every decision file prepared, and depending on the plan, facilitation of your committees and presence at the executive review for proof of value. Twelve months minimum, after activation.
Why PPM Consulting & Performance
Nearly twenty years across the chain from strategy to execution: value stream budgeting, value management office leadership, Clarity configuration and Jira integration. We deliver inside the tool, not in a report. The final deliverable is not a presentation, it is a portfolio your teams use on Monday morning.
